This telecom company, founded in 1990, employs approximately 20,000 people and reported $5 billion in sales in 2021. With operations spanning multiple countries, the organization sought to strengthen leadership capabilities across its top 700 senior leaders

The Challenge:Build Company Wide Competencies and Behaviors

The company had recently defined a leadership framework consisting of five core areas, each with specific competencies and behaviorally defined expectations across organizational levels. The challenge was to:

  • Embed these competencies throughout the organization.
  • Support career development for senior leaders.
  • Align assessment tools with the company’s unique leadership profiles.

The Solution

Assessments International partnered with the client to develop a fully customized 360-degree feedback tool aligned with their Senior Leader Profile. This process involved rewording existing behaviors and creating new ones to accurately reflect the organization’s leadership competencies. To ensure accessibility, the tool and platform were delivered in both English and Spanish. A pilot program was launched within a country-specific business unit, featuring group feedback sessions facilitated by Assessments International coaches, action planning workshops for individual and team development, and the collection of participant feedback to refine the tool and process.

The Rollout
The client began a two-year phased rollout to 700 leaders. The process featured custom bilingual communications, open-ended questions for deeper insights, and integration with employee databases, single sign-on, and company-specific demographics. HR administrators in each country were trained to manage the program. So far, 6 countries have implemented the custom 360 tool, and group reports are being used to identify leadership themes and guide targeted development initiatives.
The Impact
The client’s custom Senior Leader 360 assessment is still being rolled out, but early progress is clear. Leaders who have participated have received feedback tailored to the organization’s needs and applied it to their career development plans. They’ve engaged in meaningful conversations with their managers and begun implementing strategies for growth. These steps mark the start of their journey toward becoming even stronger, more effective leaders aligned with the company’s vision.

LookingAhead

The steps to-date focus development primarily on individual senior leaders (700 of them). Senior leadership also of course impacts others inside and outside the organization (e.g., direct and indirect reports, external partner organizations or suppliers). In addition, as the organization gets more group-level data, it will have what it needs to address development at the leadership team level as well as across the organization. This contributes to more effective leaders across the organization who are better positioned to: strategically differentiate the company, create a stronger and more engaged workforce, and improve business results.
